Could be many things...depends on the exact nature of the problem. Where the machine states "Invalid Toner" either the machine itself or the toner cartridge may be the wrong "region". i.e. has been sold in the wrong country..the initial toners will work but as soon as you put new ones in they will give this message. If the machine is still displaying "out of toner" then either the toner cart itself is faulty (assuming they are original Xerox carts) or the Image Unit could be faulty (the bit they plug into). Failing that, it will be a faulty Main PCB. The Toners on these have a crum chip, so they cannot be just re-filled and some that may seem "compatable" will not work either.....

We have several 3100cn were I work. One has the above symptoms: very long calibrating cycle followed by the replace black toner message. I thought I could fix this by exchanging cartridges between the two printers to find the culprit. No success.
I then started looking for mechanical differences between the two printers -- and noticed that the roller BEHIND the black cartridge (take the cartridge out, look into the printer, and you'll see a partially hidden horizontal roller, perhaps part # C5396 2nd Bias Transfer Roller Assembly) was much more wobbly on the bad printer. I've yet to replace it (does not look easy), but I think this is the culprit.

I called Xerox and it seems that it's because the imaging unit is defective. They are seeding me one free of charge. Hope you can do the same...

Sometimes on this machine as there is a lot of loose toner around it can cover over the sensors in the machine, what I would advise is to remove all the toner cartridges and check for the copper contacts on both the machine and under the imagining unit (which the toner is placed in). Once you have cleaned that away slowly close the lid and reboot the machine and it should return to normal. Its just toner getting caught up in the sensors. Follow the instructions below, when you remove the unit, lift it over your head to find the copper contacts and clean them, be careful not to spill toner everywhere. Good luck!

Remove the toner cartridge:
The imaging units are sensitive to light. Do not expose the imaging units to light any longer than necessary to remove it and cover it. Failure to follow these instructions may damage the imaging units.
