Take the front of the kirby off (the part that has the brush roller in it) and look in the big hole where the fan impeller is. Most likely this plastic part is cracked and needs to be replaced. Just turn the metal rod sticking out of the hole and the outer ring with the fan blades on it will be cracked off of the inner piece. It is a cheap part (usually $12-$15) but getting to it is not for the mechanically disadvantaged.

so when u pull it back it's like it's not engaged at all? then it maybe the reverse is out....with the fwd soon to follow. remember the vac is 20yrs old; & working that long? it definately served it's purpose.
depending how much money you wanna spend on it buying a new or used trans. plus labor...or just an ebay used unit.
